I guess I’ll just update here (can’t reply to my own post above) that the switch to Apple One was painless — the only thing that required finesse was shifting some of the devices over to the shared iCloud storage, but doing so was easy.
Apple did a great job here, at least with regard to complicated family setups like mine. Now it both works better and is less complicated—that’s a good thing.
You use your AppleID from your Subscriptions and App Account to be your Apple One ID, then associate your Apple One iCloud allotment to your AppleID from your second AppleID associated with your iCloud Account.

That solves A problem. It does not solve the rest of them, as discussed in this thread by other commenters.
